Context Is the New Code: Rethinking How We Build AI Agents

The BlueNexus team are constantly researching emerging trends within the AI sector. Earlier this week we came across an extremely interesting article which proposed the notion of focusing strongly on context within LLM training methods. We find this particularly interesting as it strongly aligns with our product offering and wider vision of how AI not only should be developed, how it must be developed.

What if the secret to building smarter AI agents wasn’t better models, but rather better memory & context? This is the core idea behind Yichao Ji’s recent writeup, which details lessons from developing Manus, a production-grade AI system that ditched traditional model training in favour of something far more agile - "context engineering".

From Training to Thinking

Rather than teaching an LLM what to think through intensive fine-tuning, Manus has been focusing on designing how it thinks, via structured, persistent, runtime context.

Key tactics include:

  • KV-cache optimization to reduce latency and cost
  • External memory layers that store files and tasks without bloating prompts
  • Contextual “recitation”, for example agents reminding themselves of their to-do list
  • Error preservation as a learning loop
  • Tool masking over tool removal, to retain compatibility and stability

This approach points to a deeper shift in the LLM training debate, shifting from “prompt engineering” to context architecture, and it’s changing how intelligent systems are being built.

Diving Deeper

Ji’s article observes that developers still default to the “If the model isn’t good enough, retrain it" approach. But Manus demonstrates that this isn't scalable. It’s expensive, brittle, & hard to maintain across use cases. Instead, they show that by designing the right context window with memory, goals, state, & constraints, developer you can achieve robust agentic behavior 𝐟𝐫𝐨𝐦 𝐞𝐱𝐢𝐬𝐭𝐢𝐧𝐠 𝐋𝐋𝐌𝐬.

We don't necessarily see this as a "work around" but rather the new standard emerging, which is fantastic within the R&D lens of LLM training.

Obligatory mention that we carry some level of bias here, as this new standard plays straight into our wheelhouse.

We wont sit here and "Shill" this approach from the roof tops, it’s fair to say this emerging standard aligns strongly with what we have been building.

The future of AI isn’t just about inference, speed or model accuracy, in our opinion it’s about relevance, continuity, portability and coordination.

  • Remembering past actions across sessions & various tools / 3rd party applications

These ecosystems, like Apple’s App Store or Meta’s social networks, maximize revenue and lock-in but restrict user freedom and innovation. Today, the tide is turning. Consumers, regulators, and even some companies are now demanding interoperability: seamless connection between apps, platforms, and devices. The result? A major shift in how digital infrastructure is being built.

  1. Cross-Platform Messaging: Apple will adopt RCS, improving messaging between iPhones and Androids. Under EU pressure, Meta is working on interoperable WhatsApp and Messenger platforms. The days of siloed chat apps are numbered.

Since the inception of the first mainstream retail facing AI (GPT), the dominant business model for AI assistants has been paywalls (Pro tiers) and usage-based APIs. But as inference costs fall, LLM models converge in their abilities and assistants eat more of the consumer attention stack, signs point to a familiar destination: ads.

A Race to the Bottom?

Three forces are converging where LLM’s are concerned.

  1. Rapid price compression - Analyses from a16z and others show LLM inference costs collapsing at extraordinary rates (10× per year for equivalent performance in some estimates), which pressures providers to cut prices to stay competitive and expand usage footprints. Over time, cheaper inference makes ad-supported models more viable at massive scale.
  2. Platforms are already testing ads in AI UX. Perplexity began experimenting with ads (including “sponsored questions”), laying out formats that blend with conversational answers. Google now shows Search/Shopping/App ads above or below AI Overviews, and leadership has telegraphed “very good ideas” for Gemini-native ads. That’s a direct bridge from keyword ads to AI answers. Snap and others are rolling out AI-driven ad formats (sponsored Lenses, inbox ads), normalizing AI-mediated, personalized placements.

But it’s not that simple: 3 strategic counter-currents

The likely outcome, a “tri-monetization” model

Expect leading AI platforms to run three parallel models:

This aligns with how Google is already positioning ads around AI Overviews and how Perplexity has tested formats. There are some nuances here which will all come down to delivery and execution.

  3. Enterprise SaaS + Usage-Based APIs. The durable, high-margin layer: SLAs, governance, connectors, private deployment options, and compliance guarantees. This remains where buyers pay for certainty (and where ad models don’t fit).

The interesting notion about this prospective shift in revenue models is how the wider retail market will react.

For example while OpenAI boast am impressive MAU of 800 Million users (just under 1/4 of the global populace), only 5% of those users are paying users. When we couple this figure in with the fact that OpenAI carried a 5 billion dollar loss in 2024 (forecasted to be as high as 14 billion by 2026), it is clear that there is going to be an uphill battle to condition consumer behaviour away from the “free for data” mindset & towards a more traditional monetary exchange model.

This notion is amplified, when we question what LLM’s will look like in the next decade. Some argue that this is a virtual “race to the bottom”, where by LLM models will eventually offer little distinction from one and other, thus, the battler for market share wont come down to product, but price. As this “digital Mexican stand off” takes effect, it will all come down to who blinks first. When one constructs these three factors into a logical argument for business strategy, its not too far fetched to conclude that most LLM’s will end up generating a vast majority of their revenue, from advertising, carefully curates and served up courtsey of the data that users are feeding their preferred LLM model.

If this becomes a norm, is it really all that bad? Lets quickly examine the pros and cons.

Pros. AI’s ability to model real-time context could make ads more useful: for example, an assistant that (with consent) knows your itinerary, food allergies, and budget to surface the right restaurant with instant booking. WPP’s recent $400m partnership with Google is a great example of how agencies are betting on AI-scaled personalisation and creative generation.

Cons. Hyper-personalization relies on first-party data and sensitive signals. While there are regulatory and legislative limits in place for the use of sensitive personal information, these protections are geographically skewed and have alot of catching up to do. Until such guardrails are put in place, the protection of how your data is used, primarily comes down to individual product “terms of use” - When was the last time you read one of those?

Its the Users Choice, but Chose Carefully

If hyper-personalized ads are inevitable in some AI contexts, they must be consented, sovereign, and provable. Architectures that keep user data in controlled environments, attach revocable consent to every data field, and log every use give enterprises a way to experiment with monetization without corroding trust. That’s where privacy-preserving data vaults, confidential compute, and auditable policy enforcement become not just “nice to have,” but the business enabler.

We're already half way through the decade and AI is literally everywhere, but the most pertinent debates happening within the AI space aren’t just about bigger models or clever apps, they’re about trust. Recent headlines range from California passing its first AI safety law to privacy-centric launches like Proton’s encrypted AI assistant. Enterprises, especially in the U.S., have taken notice: as they race to adopt AI, they’re grappling with how to do it responsibly, preserving privacy, complying with regulations, and protecting valuable data. In one striking example, consulting giant Deloitte had to refund a government client after delivering a report riddled with “AI-generated hallucinations,” demonstrating the perils of unchecked AI use in business. Incidents like this highlight a new reality, that, for AI to truly succeed in the enterprise, it must be reinforced, not only robust privacy, but security & trust infrastructure.

The Push for Privacy-Preserving AI in Enterprise

Enterprise leaders are enthusiastic about AI’s potential – yet many remain cautious. Internal data, from trade secrets to customer information, is a crown jewel that must be guarded. Large language models (LLMs) and AI assistants often require loads of data, but giving a third-party AI access to sensitive information can feel like handing the keys to the kingdom. As TechCrunch observed, “most organizations are hesitant to adopt [AI] yet, harboring a pressing concern: data security” – they fear proprietary data “could inadvertently be compromised, or used to train foundation models” without secure infrastructure in place. Early missteps in the industry gave credence to these fears: stories of employees unwittingly feeding confidential info into public chatbots made headlines causing angst within boardrooms.

To bridge this trust gap, AI providers have rushed out enterprise-grade solutions. OpenAI, for instance, launched ChatGPT Enterprise with guarantees that customer data won’t be used for training and is encrypted at rest and in transit. Other AI firms are taking it a step further. Cohere, a Canadian AI company, recently debuted a platform called “North” that lets organizations deploy powerful AI agents entirely within their own environments. In practice, Cohere’s North can even run on a company’s on-premises servers or isolated cloud, so it never sees or interacts with a customer’s data outside the business’s control. The message is clear: to unlock AI’s value, enterprises demand solutions that bring the AI to the data, rather than sending data out into the wild.

This trend extends to big tech and startups alike. IBM and Anthropic announced a strategic partnership to deliver “trustworthy AI” for businesses, and even historically consumer-focused AI players are pivoting to enterprise. The reason is obvious as one analyst put it, enterprise AI might not seem as “sexy” as viral consumer apps, but “it’s actually where the real money is”. Organizations are willing to invest in AI – but only if they can do so safely. That means privacy-preserving AI has evolved from a niche idea to a mainstream requirement. Companies that address it head-on are winning deals, while those that don’t risk being left on the shelf.

Data Sovereignty Becomes Non-Negotiable

As the company proudly puts it, your queries “are never sent to any third parties,”. By emphasizing its European base and eschewing U.S. or Chinese cloud providers, Proton is tapping into a demand for AI that respects national and regional privacy norms. U.S. enterprises doing business in Europe are taking note – if your AI solution can’t prove compliance with EU data sovereignty standards, don’t expect Europeans (or privacy-conscious Americans, for that matter) to embrace it.

The extract form all of this? Data sovereignty is now a design requirement for enterprise AI systems. Forward-looking organizations are proactively choosing architectures that keep sensitive data in-region and under strict access controls. As one data center CEO put it, sovereignty isn’t something you can “retrofit” later – if you ignore it now, you may face costly migrations when laws tighten up. With enclaves and related techniques, “no data is exposed until trust is proven," meaning the AI environment must verify its identity and security before it ever sees decrypted data. Everything from the vector databases feeding the model to the model’s own memory can remain encrypted until inside the enclave. The result? Even insiders or attackers at the infrastructure level can’t peek at the data in use.Crucially, these secure AI platforms also provide auditability, an immutable record proving who accessed what and how. Techniques like tamper-proof logs signed by hardware can show regulators and clients that, for example, an AI system only accessed allowed data fields and nothing more. This kind of evidence is increasingly requested under frameworks like SOC 2, GDPR, and even HIPAA in healthcare. In short, if you can’t prove your AI respected privacy and policy constraints, you might soon be out of luck.

Beyond confidentiality, enterprises are layering on AI guardrails to catch issues like mistakes or misuse. These range from prompt filtering (to prevent certain sensitive data or instructions from ever reaching the model) to output detection (to flag or block content that violates policy, whether it’s disallowed personal data or just plain incorrect). The Deloitte fiasco, where a consulting report included fake quotes and errors from an AI, is a cautionary tale in this respect – “if you’re going to use AI… you have to be responsible for the outputs”. That means instituting review processes, validation steps, or AI “fact-checkers” in any workflow that could impact customers or decisions. Some enterprises are even building AI model committees or using tools to trace an AI’s sources for each answer (a process made easier if you confine AI to your curated data versus the open internet). The goal is to harness AI’s speed and scale, without forfeiting accuracy, privacy, or accountability.

Are File Formats Holding AI Back?

And how LLMs are quietly redefining the future of “formats” themselves.

In the early 2000s, formats started to emerge as a a digital standard of sorts for how work was to be executed in a digital era. Formats such as .docx, .pptx, .xlsx e.t.c became familiar across every organization built processes.

But as Large Language Models (LLMs) evolve, something interesting is happening: the format itself is becoming fluid.

Take Anthropic’s recent update, where Claude can create, edit, and export PowerPoint decks, Word documents, and PDFs through natural language. Whats interesting however, is what happens under the hood, where these systems don’t “type” in PowerPoint; they are actually using HTML, CSS, and rendering layers like Playwright and PptxGenJS to simulate PowerPoint and then output .pptx as a final step. In short, the “format” is now an output layer, not a working constraint.

This means each slide is actually a rendered image embedded in a .pptx container, not a fully editable PowerPoint file. You can open it in PowerPoint, but you can’t easily change the text or move elements, because they’re flattened into pixels.

It’s a brilliant shortcut, but also a subtle limitation.

AI is trading interactivity for fidelity.

As one Reddit user put it:

“Going forward, what’s even the point of formats like PPT or DOCX? Might as well generate slides with HTML, CSS & JS — formats LLMs can manipulate directly for the desired outcome.”

And thats what inspired this article today. They’re right that the implications go far beyond just convenience. The implication is that human driven formats as we know them today, aren’t interoperable with LLM’s, which begs the question, are computer systems as we know them today ready for, and interoperable with, the LLM’s of tomorrow & how will this transformation look?

The Format Collapse: From Static Files to Living Contexts

Traditional formats like .pptx or .docx are rigid. They define structure before intent, a slide deck expects a hierarchy, a Word doc expects linear prose, a spreadsheet expects tables.

LLMs invert that completely. They start with intent, then generate structure dynamically.

In this new world:

  • “Documents” become context streams, regenerated on demand, not saved once and forgotten.
  • “Presentations” become interactive canvases, rendered differently each time they’re invoked.
  • “Reports” become living prompts, pulling real-time data instead of static summaries.

The HTML-based workflow Anthropic uses is an early sign of this potential shift: it’s easier for an AI to reason in web-native, semantic structures than to wrestle with brittle proprietary formats.
